Ok, I'm appreciating the advice cuz its making my brain work to think over other logical explanations.. but yes I'm fully aware that the crankshaft must be timed also where is the mark on the engine to align with the crank mark? And yes big holes on the inside...

There is no way to properly set the timing without the cam lock bar & crank locking pin. The two "wings" that are keyed on the cam gears need to have the big circles facing in towards each other. You set the locking bar that fits perfectly in the holes on the keys. Then you need to go underneath the car and find the cam plug. Its a plastic black cap with one 10mm bolt on it. You then line the crank pulley up to around TDC, start screwing in the crank lock and have some lightly jiggle the crank shaft to assist the pin going in. Once all is locked in place, you need to loosen the bolt in the center of the cam gear so that 2mm or so space is between the washer and cam gear. Use a gear puller to loosen the cam gears so they somewhat spin freely. The "wings" are keyed onto the camshafts themselves so don't worry about messing anything up, the cam gears are just there by force. Now you can put the timing belt back on, when its all lined up put the tension grenade back on & pull the pin. Torque the belt as much as you can, then torque the Cam gear bolts back on to spec. This way your timing is correct and the tension is even.

But it sounds to me like you may have killed your car, or the timing has the exhaust stroke 1st instead of the intake.

That is the only accurate way, but he has a 96 with a 12 valve so there's no tensioner and no pin to pull.

Ok, so say the exhaust stroke is first what do I do about that? Is that repairable

That would mean the crank or cams rotated a full turn. If this were the case your engine wOuld be shot to hell and all the valves would probably be bad. Your exhaust stroke is a full rotation from the compression stroke. So unless the engine somehow rotated a full turn and didn't completely destroy its self I would say this isn't a priority to Check.
